Fractional CMO for Technology Businesses

Senior Commercial Leadership, without the need for full-time CMO

Considerations when engaging a Fractional CMO

There comes a point when marketing needs more than good execution

The business may be growing, entering new markets, preparing for investment or trying to make sales and marketing more predictable. There may already be a marketing team and several agencies or suppliers in place. What is often missing is experienced leadership to bring the pieces together.

A Fractional CMO provides senior marketing and commercial leadership on a part-time basis – helping to set direction, build capability and make sure strategy turns into action.

For founder-led and PE-backed technology businesses, that can provide access to C-level experience without recruiting a full-time Chief Marketing Officer before the business is ready for one.

What is a Fractional CMO?

A Fractional Chief Marketing Officer is an experienced marketing leader who works with a business for part of the week or month, taking responsibility for marketing strategy, leadership and performance.

Unlike a consultant who may advise on a particular project, a Fractional CMO usually becomes part of the leadership team. They help make decisions, lead people, manage priorities and take responsibility for turning the marketing strategy into measurable commercial activity.

The arrangement can work particularly well for businesses that have reached the point where marketing has become too important to manage tactically, but where a permanent CMO is either unnecessary or difficult to justify.

“Alex helped us bridge the gap between strategy and execution. She helped us connect activity to actual business outcomes like referrals and growth...”
Jessica Weir, Head of Marketing , Oryon

What does a Fractional CMO do?

The precise role should depend on what the business needs. For some organisations, the priority is strategy. For others, it is building the team, improving execution or creating greater commercial accountability.

A Fractional CMO might take responsibility for:

  • Marketing and go-to-market strategy
  • Positioning, proposition and messaging
  • Marketing planning and budgeting
  • Sales and marketing alignment
  • Team structure, recruitment and mentoring
  • Agency and supplier management
  • Campaign and content strategy
  • CRM, data and marketing technology
  • Customer acquisition and retention
  • KPIs, reporting and commercial performance
  • Board and investor reporting

The important distinction is ownership. A Fractional CMO shouldn’t simply produce recommendations. They should help the organisation make them happen.

How does a Fractional CMO engagement work?

There isn’t a single model that works for every business.

Some organisations need concentrated input initially followed by a lighter ongoing commitment. Others need an experienced marketing leader embedded in the business for several days each month.

We start with the business rather than a predetermined number of days: where you’re trying to get to, what’s getting in the way and what leadership capability is currently missing.

From there we can agree the role, priorities, commitment and measures of success.

Ways to Engage with ReStrategy

We offer two ongoing ways to bring experienced commercial and marketing leadership into the business, typically structured as monthly engagements.

  • Fractional CMO is for businesses that need hands-on senior leadership – someone embedded in the team, taking ownership of marketing strategy, people, priorities and performance.
  • Mentoring provides ongoing strategic challenge and support without the day-to-day operational role. Often following a project or period of change, it gives CEOs and commercial leaders an experienced sounding board to test decisions, maintain momentum and keep the growth agenda on track.

Fractional CMO and the ReStrategy Growth Platform

Define. Build. Scale.

We don’t see marketing leadership in isolation.

Our Growth Platform looks at the conditions required to make growth more predictable. We see these as:

  • Clarity and a fully articulated differentiated position, ideal customer profile, value proposition and go-to-market strategy.
  • A strong growth engine with the right people, processes, technology, data, content and commercial infrastructure in place to execute it.
  • The leadership, alignment, cadence and performance culture required to sustain growth.

A Fractional CMO can provide the senior leadership needed to connect all three, working alongside the CEO, board and commercial team to turn strategy into sustained execution and growth.

When does a business need a Fractional CMO?

The need isn’t always obvious. Often there is already plenty of marketing activity taking place.

The signs tend to appear when the business starts asking different questions:

  • We have a marketing team, but who is setting the direction?
  • We’re spending more on marketing – is it actually contributing to growth?
  • Sales and marketing are busy, but are they working to the same plan?
  • Our proposition has evolved – does our marketing reflect where the business is going?
  • Do we need to recruit a senior marketing leader, or are we not ready for that yet?
  • We have agencies, technology and people – who is making sure it all works together?

At this stage, the requirement is often less about adding another marketing channel and more about adding leadership.

Fractional CMO vs full-time CMO

A full-time CMO can be the right appointment when the scale, complexity and pace of the business justify a permanent executive marketing leader.

But many growing technology businesses reach the need for senior marketing leadership before they reach the need for a full-time CMO.

A fractional model provides access to experienced leadership for an agreed number of days each month. It can also give the business time to understand what it really needs from a future permanent marketing leader before making an expensive senior hire.

Fractional CMO vs Interim CMO

An Interim CMO will typically step into a full-time leadership role for a defined period, perhaps covering a vacancy, leading a transformation or bridging the gap while a permanent executive is recruited.

A Fractional CMO usually works with the business on an ongoing part-time basis. An interim replaces a full-time role temporarily; fractional provides senior capability without creating a full-time role.

The distinction is less about seniority and more about the operating model.

Fractional CMO vs marketing agency

They solve different problems

An agency provides specialist capability and execution. A Fractional CMO provides leadership, direction and accountability.

In fact, a good Fractional CMO may make agencies more effective. They can define what needs to be achieved, select the right partners, set priorities, challenge performance and ensure external activity is connected to the wider commercial strategy.

The question isn't necessarily Fractional CMO or agency , but rather who is leading the agencies, internal team and wider marketing ecosystem?

What should a Fractional CMO deliver?

Activity alone isn’t the measure.

Over time, you should expect greater clarity about where the business is going, what marketing needs to contribute and how the people, processes and investment required to deliver it fit together.

That might mean a clearer proposition and go-to-market plan. It could mean a better structured marketing team, more effective campaigns, stronger sales alignment, improved data or more meaningful commercial reporting.

Ultimately, the objective should be to make marketing more focused, accountable and capable of supporting growth.

Fractional CMO for technology businesses

Technology businesses present particular marketing challenges.

Products and services can be complex. Competitors often appear remarkably similar. Sales cycles can be long. Routes to market may involve direct sales, partners and alliances. Technical expertise doesn’t always translate easily into customer value.

As businesses grow, they can also accumulate disconnected marketing activity, agencies, campaigns, platforms, content and people, without necessarily building a coherent commercial engine.

This is where experienced marketing leadership can have disproportionate value.

Fractional CMO for founder-led and PE-backed businesses

The context matters.

For a founder-led business, the challenge may be moving knowledge, relationships and commercial instinct out of the heads of a few individuals and creating something more systematic.

For a PE-backed business, the requirement may be greater pace, clearer measurement, stronger leadership and confidence that the commercial infrastructure can support the growth plan.

Both situations require more than marketing activity. They require someone capable of connecting strategy, execution, people and commercial outcomes.

Questions about Fractional CMOs

Costs vary according to experience, scope, time commitment and the complexity of the business. The more useful comparison is often not simply with the salary of a permanent CMO, but with the level of capability the business actually needs and the commercial impact that leadership is expected to have.

There is no standard answer. Some businesses need a few days each month while others require a more embedded commitment. The right level should be determined by the scope of the role rather than fitting the business into a predetermined fractional model.

A Fractional CMO can be used for a defined period or as an ongoing part of the leadership team. The role may also evolve: initially helping to define strategy and build capability, then reducing as the internal team becomes stronger.

Yes. This is one of the situations where the model can work particularly well. An existing team may have strong execution capability but lack experienced strategic leadership, mentoring or representation at board level.

Look beyond marketing specialisms. Consider whether they have operated at the level your business requires, can work credibly with the leadership team and understand the commercial context in which marketing operates. Sector and business-stage experience can also be valuable.

Usually not. Agencies and fractional leaders perform different roles. A Fractional CMO can set strategy, manage priorities and coordinate specialist partners, while agencies provide the skills and resources needed to execute particular parts of the plan.
